You have an open role. An internal candidate expresses interest. On paper, they could do the job, and letting them move up feels like the right thing to do. But deep down, you know they’re not quite the right fit.
So, what do you do?
Many hiring managers face this dilemma. There’s pressure to promote from within, but there’s also a risk. Hiring someone who isn’t truly suited to the role can lead to frustration for both you and them.
Let’s explore this a little further...
They may struggle in the role. A step up is great, but if they lack key skills or experience, they might need extensive training or worse, they might fail.
Team dynamics can suffer. If they’re not respected in their new position, team morale can take a hit.
It’s hard to backtrack. If they don’t work out, you’re in a tricky situation. Do you demote them? Move them sideways? Let them go? None of those options are easy.
On the flip side, rejecting an internal candidate comes with its own challenges:
They may feel undervalued and start looking elsewhere.
It can create tension in the team.
You risk sending the message that there’s no real career progression internally.
So, how do you handle this situation?
Assess the role objectively. What does success in this role actually look like? Does the internal candidate genuinely meet those requirements, or are you bending the criteria to fit them?
Have an honest conversation. If they’re not the right fit, don’t just say no, explain why. Highlight their strengths and where they need to grow.
Offer an alternative growth path. Maybe they’re not ready now, but could they develop into the role in six months? A structured plan can help retain them while ensuring you don’t compromise on hiring.
Look at external talent as a benchmark. If you only consider internal candidates, you might miss out on someone exceptional. Comparing external talent can give you clarity on whether your internal candidate is truly the best option.
Internal promotions can be fantastic when they’re truly deserved. Always remember that hiring is about making the best decision for the business and the team. It should never be about obligation.
